The Vision-Reality Gap
We are witnessing a massive disconnect in the enterprise market right now. According to the State of Agentic Orchestration 2026 report, 73% of organizations have a strategic vision for Agentic AI, yet only a fraction have moved to production.
Why is that?
I don’t think it’s a lack of capability. The models (GPT-4o, Claude 3.5 Sonnet) are smart enough.
I also don’t think it’s a lack of budget. Experimentation budgets are overflowing.
The problem, in my view, is architectural. We are trying to shoehorn Probabilistic Agency into a world built for Deterministic Automation, and without the right infrastructure, the risk profile is simply too high for the enterprise to swallow.
The Paradigm Shift: Deterministic vs. Probabilistic
To understand the stagnation, look at how we’ve built software for the last 20 years.
Deterministic Automation (The Old Way)
This is defined by rigid logic (BPMN). Every gateway, every decision point, and every error handler is explicitly programmed. If X happens, do Y. Rigid, but 100% safe and audit-able.
Agentic AI (The New Way)
This is defined by goals. You give an LLM a chaotic input and a desired output, and it figures out the steps in between. Infinitely adaptable, but “probabilistic”—meaning it might hallucinate, loop forever, or decide to bypass a compliance check.
Here lies the paradox: Autonomy necessitates constraint.
You cannot simply “set loose” an autonomous agent in a regulated environment like Banking or Healthcare. You cannot have an AI agent adjudicate an insurance claim if you can’t prove why it made the decision or ensure it didn’t skip the “Fraud Check” step just because it felt confident.
The Missing Layer: Orchestration as a State Machine
The solution isn’t better prompting; it’s better architecture. This is where Agentic Orchestration becomes the critical infrastructure layer.
I see this not merely as connecting APIs, but as wrapping the probabilistic nature of an agent inside a deterministic State Machine.
A Real-World Pattern: Insurance Claims
Let’s look at a classic enterprise use case: Insurance Claims Adjudication.
A simple chatbot cannot handle this. A chatbot can answer “What is my deductible?” but it cannot execute the claim. To execute, you need a process that looks like this:
- Ingest: Agent reads the PDF claim (Probabilistic).
- Validate: System checks policy status in the legacy mainframe (Deterministic).
- Reason: Agent compares damage photos to coverage limits (Probabilistic).
- Governance: If the claim > €5,000, STOP and route to a human for approval (Deterministic Rule).
- Audit: Log every reasoning step for the regulator (Compliance).
Without an Orchestration layer to enforce steps 2, 4, and 5, no CIO will ever approve deploy.
The Commercial Value: Moving from Cost to Revenue
As Product Managers, we often get stuck selling the “Tech” (Look, it can reason!). We need to start selling the “Economics.”
The shift from RAG (Chatbots) to Agents is a shift from Cost Reduction to Revenue Generation.
- Chatbots facilitate support. They deflect tickets. They save money.
- Orchestrated Agents execute work. They process claims, approve loans, and onboard customers. They generate revenue.
However, realizing this value requires a structured approach to pricing and risk. You are not just selling “AI seats”; you are selling outcome reliability. The premium doesn’t come from the token generation; it comes from the guarantee that the process will finish correctly, compliant with GDPR and internal policy.
The “Supervisor” Pattern
If you are building your first Agentic workflow, do not aim for “God Mode” autonomy. Start with the Supervisor Pattern:
- The Supervisor (Orchestrator): Owns the state. It knows where the process is.
- The Workers (Agents): Stateless execution units. They perform a task (e.g., “Draft Email”) and return the result to the Supervisor.
- The Gate (Human-in-the-Loop): The Supervisor programmatically enforces human review based on confidence scores or dollar values.
Summary
The “73% Gap” exists because we have plenty of “Agents” but very few “Managers.”
For Product Leaders, the opportunity isn’t in building smarter models. It’s in building the Governance, State Management, and Orchestration layers that allow those models to safely perform profitable work.
That is how we turn a cool demo into a production asset.
